Southwest Airlines flew by its own rules for decades and is now abandoning some of them.
The model was built on simplicity: one aircraft type, hence cheap maintenance and interchangeable crews; flights between cities directly rather than through hubs; free baggage and open seating. All of that made the carrier cheaper than competitors and kept it profitable longer than anyone in the industry.
The advantage eroded: competitors learned to sell cheap fares, and forgoing bag fees and assigned seats came to cost more than the loyalty it bought. The company is introducing both, along with seats at extra legroom. Risks: fuel prices, aircraft delivery schedules, schedule reliability and the reaction of frequent flyers. A dividend is paid.
